How the test works
Why these ten questions. In companies of 5-30 people the owner usually becomes the bottleneck in the same ten places: personal presence, decisions, sales, numbers, process ownership, weekly rhythm, know-how, client history, delegation and the owner's own hours. I took them from my work as an outside operations director: audits of small companies and building the operations of a business-manager team in a business club. Each question checks one place.
How the score is counted. Every answer gives 0, 1 or 2 points: 0 means the area runs without you, 1 means partly, 2 means it rests on you. The total is 0 to 20.
| Points | Level | What it means |
|---|---|---|
| 0-6 | Low | The business runs on a system |
| 7-13 | Medium | The system works in places, you hold up the rest |
| 14-20 | High | The business runs on you |
How the three bottlenecks are picked. The test takes the questions where you scored highest. If several have the same score, the one higher in the list wins: presence and decisions first, because they block everything else. Each bottleneck comes with one first step you can start this week.
What the test does not do. It is a self-check, not an audit or a valuation of the business. It shows where to look. Real numbers (hours, money lost, conversion between stages) come out of an operations audit.
